Background

Zhaohua Temple is a Ming-dynasty cultural heritage site with valuable frescoes, but its current protection, visitor experience, and operating model do not fully match its cultural value. The project explores how to create public and economic value without breaking conservation boundaries.

Problem

The site needs a strategy that can balance four tensions: preserving fragile frescoes, attracting visitors, improving local cultural tourism, and building a sustainable revenue model. A pure conservation plan would be too passive, while over-commercialization would risk damaging the asset.

Approach

I contributed to context analysis, cultural-value assessment, SWOT and PESTEL analysis, visitor targeting, business-plan design, revenue stream logic, discounted cash-flow estimation, and digital preservation scenarios such as high-resolution fresco archiving, panoramic roaming, and integrated O&M management.

This project is stronger when presented as a strategy case: it shows that I can connect cultural value, stakeholder constraints, business-model design, and digital operations into one feasible roadmap.
